How to measure the value of an AI workflow

Measure the work before the change

An AI workflow needs a baseline before its value can be assessed. Choose a defined process and record the volume of work, active handling time, waiting time and the proportion of cases that need correction. Keep the scope narrow enough that the comparison is meaningful.

For a customer-service queue, distinguish simple information requests from exceptions. Comparing a pilot handling routine questions with the whole team’s historical workload can create a misleading result.

Count completed, usable outcomes

Task volume does not show whether the work was useful. Decide what counts as a completed case and check whether the result meets the team’s quality standard. Include the work that people reject, rewrite or reopen.

Sample both ordinary cases and edge cases. Record why a result needed correction: missing context, an incorrect interpretation, a poor handoff or an action that should have required approval. Those findings help identify what needs to improve.

Include the human work around the agent

Estimate the time spent reviewing, correcting and maintaining the workflow alongside the direct system cost. Setup and ongoing oversight are part of the operating model, even when the agent handles much of the repeated work.

A simple comparison is the previous labor and operating cost against the new combination of labor, oversight and system cost. State the assumptions clearly. Time released for other work is valuable capacity, but it is not automatically a cash saving.

Use the result to make the next decision

Review the pilot over a comparable period and case mix. Look at quality and customer outcomes alongside speed. Faster responses are not an improvement if they create more follow-up or make the next teammate repeat the investigation.

Decide whether to expand, refine or narrow the scope based on the evidence. Keep the baseline and review method consistent as the workflow changes. That gives the team a practical way to learn where digital work creates value and where human effort remains essential.
